The client had a healthy SaaS stack and the right intentions. Their primary vendor had announced AI features for two quarters running. The features worked in demo. They did not move the operator's day-to-day work. Time per record stayed flat. AI coverage was shallow because the vendor's surface area was generic and the operating model was specific. The team felt slow and could not say why.

We embedded with the operations team for eight weeks. Daily standups with the people doing the actual work, not just the executives buying the tools. Mapped every keystroke in the existing flow before a single line of code was written. Built a proprietary internal platform around their data shape, their identifiers, their downstream systems. Each AI-assisted step was reviewed by the operator who would own it the day after we left.

Time to complete the core record dropped twenty five times against the previous SaaS plus human baseline. Tab switching disappeared. The platform ships behind the company's auth and lives on their infrastructure. The team kept the SaaS for what it is good at and stopped paying for AI features they were not using.
